When businesses think about whether to automate a process, they typically compare the cost of the automation against the visible cost of doing it manually — usually the time of whoever does the task multiplied by their hourly rate.

This calculation almost always underestimates the true cost by a factor of two to three. Here's why — and how to do it properly.

What Manual Work Actually Costs

The direct cost of an hour of someone's time is only part of the picture. Manual processes carry hidden costs that don't show up in a simple calculation:

  • Error rate — manual data entry typically has a 1–5% error rate. Errors in reporting, data migration, or order processing have downstream costs in correction time, customer service, and sometimes compliance risk.
  • Opportunity cost — the person doing manual work is not doing higher-value work. A salesperson manually entering CRM data is not selling.
  • Delay cost — manual processes introduce latency. A lead that waits 48 hours for a response converts at a fraction of the rate of one contacted in 5 minutes.
  • Scaling cost — manual work scales linearly with volume. To double output, you hire more people. Automation scales at near-zero marginal cost.
  • Morale cost — repetitive, low-value work drives attrition in otherwise capable people. Replacing someone typically costs 50–200% of their annual salary.

The Automation ROI Formula

A practical framework for calculating whether automation is worth it:

  1. 1Direct time cost: (hours/week × fully-loaded hourly cost) × 52
  2. 2Error correction cost: estimated errors per month × average correction time × hourly cost × 12
  3. 3Opportunity cost: estimated revenue impact of the time being unavailable for higher-value work
  4. 4Delay cost: where applicable, estimate the revenue impact of process latency
  5. 5Total annual cost of doing it manually = sum of the above

Then compare against: one-time build cost of the automation + annual maintenance and infrastructure cost.

If total manual cost exceeds (build cost ÷ expected years of use) + annual running cost, automation is financially justified. In practice, the break-even for well-scoped automations is typically 3–8 months.

When to Call in a Specialist

Off-the-shelf automation tools cover a large proportion of common workflows well. Build using them first — they're fast and relatively cheap to get started.
